Introduction
Historically, Wall Street megabanks have rewarded leaders who protect their sprawling empires, but Jane Fraser was elevated to the helm of Citigroup with a clear mandate to dismantle the status quo. While she made history in March 2021 as the first woman to ever lead a major U.S. bank, her legacy is not being built on a milestone—it is being built on the most aggressive corporate restructuring the financial sector has seen in decades.
She is responsible for fundamentally rewiring Citi from a sprawling, heavily siloed global behemoth into a streamlined, high-yield enterprise. Her leadership is defined by a rigorous focus on radical simplification, the aggressive shedding of underperforming global consumer markets, and a commitment to proving that modern banking requires both decisive restructuring and deep institutional empathy.
From McKinsey to the C-Suite
Fraser’s executive DNA is rooted in high-stakes strategy and crisis management. Born in Scotland and educated at Cambridge and Harvard Business School, she spent a decade at McKinsey & Company, where she notably made partner while working part-time to raise her young children—a highly unconventional path that signaled her willingness to challenge rigid corporate norms.
Since joining Citi in 2004, she has served as the bank's ultimate "fixer." She successfully navigated the fallout of the 2008 financial crisis in the mortgage division, overhauled the Global Private Bank, and served as CEO of Citi Latin America before becoming President of the entire firm. Her career path demonstrates a mastery of operational clean-ups: by the time she assumed the CEO role, she possessed a proven playbook for identifying structural rot and executing clinical, unsparing solutions. This unique perspective allows her to navigate Citi’s current overhaul with an analytical discipline that prioritizes sustainable, long-term returns over temporary market appeasement.

The Citi Playbook
Fraser approaches the turnaround of a legacy Wall Street bank with a strategy that treats organizational complexity as the ultimate enemy of growth. Her playbook encompasses three critical pillars:
➤ Radical Simplification: She has aggressively unwound decades of global expansion by exiting 14 international consumer banking markets. By executing major sell-offs across Asia and spinning off its Mexican retail unit (Citibanamex) via an upcoming IPO, she ensures the bank’s resources are concentrated strictly on markets where it holds a dominant competitive advantage.
➤ Structural Flattening: Fraser recently oversaw the most significant reorganization of Citi in two decades, stripping away entire layers of regional management. By eliminating institutional bloat and having the heads of the five core businesses report directly to her, she is actively rewiring the bank to make faster, more accountable decisions.
➤ Doubling Down on the Core: She has successfully shifted the bank's narrative away from trying to be "everything to everyone." Instead, Fraser is heavily leaning into Citi’s undeniable strengths—specifically its elite Treasury and Trade Solutions (TTS), cross-border commercial banking, and global wealth management—providing investors with a clear, empirical roadmap for future profitability.
Lessons on Empathy and Execution
Fraser has built a career as an unapologetic advocate for modernizing corporate culture. She leads with the philosophy that professional financial institutions must stop relying on the aggressive, sharp-elbowed management styles of the past to generate results.
She operates with the belief that a great CEO must balance ruthless business efficiency with human empathy. Early in the pandemic, she made headlines by banning internal video calls on Fridays to combat burnout—a rare display of emotional intelligence on Wall Street. Yet, her success proves that leading with empathy does not diminish a leader's capacity to make incredibly tough, clinical decisions about job cuts and restructuring. She translates cultural awareness into a highly effective management style that retains top talent while simultaneously holding them to exacting standards.
Takeaways
➤ Complexity is the Enemy of Growth: Fraser’s massive sell-offs prove that scale for the sake of scale is a liability. True value is unlocked by simplifying operations and focusing capital exclusively on high-yield, competitive advantages.
➤ Agility Requires Flattening: The structural reorganization of Citi shows that legacy brands cannot compete in modern markets if they are bogged down by excessive middle management. Faster decisions require direct reporting lines.
➤ Empathy is a Competitive Advantage: Fraser recognizes that modern workforces respond to leaders who treat them as human beings. Her focus on mental health and work-life boundaries is not soft; it is a calculated talent retention strategy.
➤ Fix the Foundation Before the Facade: Her tenure serves as a reminder that before a legacy brand can chase new, shiny market trends, it must first do the unglamorous, clinical work of fixing its foundational operations.

Empathy is not being nice. It’s just being thoughtful about the other side of the table.
